    5 Pieces of Advice for the Leader Inheriting the Mess

    When I stepped into the program, it had gone through multiple attempts without reaching production readiness.

    Each previous effort had made partial progress  — but none had gotten the system to a state it could actually ship.

    No, the team wasn’t solving the wrong technical problems; the real issue was a lack of alignment at a system level. The program lacked a shared structure to align requirements, integration, and ownership across the system. When I did my own diagnosis, three structural gaps stood out immediately.

    First, regulatory requirements had never been mapped end-to-end. In a compliance-heavy environment, that’s a fundamental problem. Teams were building features diligently, but nobody had a unified view of how those features collectively satisfied regulatory constraints. Every unmapped gap became a hard blocker at rollout.

    Second, delivery was highly fragmented. Each team operated within its own tools, environments, and processes. Communication was inconsistent, and important information was getting lost between teams. Ownership existed at the component level, but nobody was accountable for the end-to-end experience.

    Third, what made things even worse — the requirements themselves had evolved. The team didn’t just try to deliver the original scope, but also to incorporate new features and expectations introduced along the way.

    Work was happening, and the progress was seen. But the program was optimizing for local readiness rather than system-level readiness and didn’t meet the definition of done. And such product was impossible to ship.

    Turnaround Starts With Understanding Reality

    The first thing I did was a full audit of integrations — internal and external — to map what was actually working versus what was only assumed to be working. That alone had a significant impact.

    We found integrations in different states of maturity, including some that were outdated or incomplete, as well as others that had evolved differently from how they were reflected in the plan.

    The audit also exposed real dependencies between teams and external partners, and brought other functions into the process much earlier, including legal, for example, to revisit contracts and statements of work where needed.

    From there, we redefined how progress was measured. Instead of tracking milestones at the component level, every checkpoint had to represent something end-to-end: fully integrated, testable, and demonstrable. Not “this part is built”, but “this flow works.”

    We ran regular demos around these flows and collected early feedback. That allowed us to catch issues sooner, refine the experience incrementally, and avoid the typical late-stage surprises.

    We also introduced a common operating framework: shared tracking, clear escalation paths, defined ownership per component, and regular cross-team check-ins

    Importantly, we actively worked to surface and manage dependencies, rather than letting them block progress later. That shift alone helped teams move from working in parallel silos to actually operating as a coordinated system.

    Once teams had a shared structure, shared visibility, and shared ownership, execution stopped being fragmented, and the program finally started moving as one, as intended.

    Simplifying Execution Without Simplifying the Problem

    In a compliance-heavy environment, you cannot simplify the problem. What you can do is simplify how execution is managed around it by making trade-offs explicit.

    Regulatory requirements were non-negotiable. Financial transaction flows had to be bulletproof. Other areas, particularly parts of the UX, we treated as flexible. We also moved some features to post-MVP.

    The key here was alignment: everyone has to understand the hierarchy. When teams know what must ship versus what can move, they stop debating priority under pressure and start executing.

    Yet, there still was a moment when failure felt dangerously close. It came during production environment setup and final validation. Because of regulatory constraints, access to that environment was extremely controlled – any change had to be planned weeks in advance, fully documented, and approved by multiple stakeholders. On top of that, only licensed personnel were allowed to operate in that environment, which significantly limited available resources.

    So, we ended up in a situation where we were working with limited time, restricted visibility, a small pool of available people, and zero tolerance for errors. To stabilize it, we shifted to extreme planning and coordination. Every activity leading to launch had a clear owner, explicitly mapped dependencies, and timing defined at a granular level. The launch itself was coordinated almost minute-by-minute across engineering, commercial, and marketing teams.

    This whole moment reinforced in me that in complex environments, no single team has the full picture. The only way to operate under that kind of pressure is to bring those perspectives together early, and keep them together. Execution at that point becomes less about control and more about alignment under pressure.

    5 Pieces of Advice for the Leader Inheriting the Mess

    The instinct, in the first 30 days, when you inherit a failing program, is to start fixing things immediately. In my experience, that instinct is wrong. Your first goal is to understand where reality diverges from assumptions.

    1. Audit the system as it actually exists. Map integrations and dependencies. In complex systems, you can find outdated and missing components, as well as hidden dependencies. This step alone can completely reshape your understanding of the program.
    2. Clarify ownership end-to-end across full system flows. If nobody is accountable for the end-to-end experience, the program will stall regardless of how strong individual teams are.
    3. Reconstruct requirements from an engineering perspective. Break them down to their intent. Identify what is truly non-negotiable, what is flexible, and what has evolved over time. Otherwise, teams will optimize for different interpretations of “done.”
    4. Identify the real critical path. Focus on the flows that determine whether the system can actually operate. Everything else should be sequenced around that.
    5. Shift how you measure progress. Stop tracking activity or component completion. Start measuring whether end-to-end flows work, whether they’re compliant, and production-ready. That shift changes team behavior quickly.

    In the first 30 days, your job is to make the ambiguity visible, align around it, and manage it proactively. Once ownership, requirements, and reality are aligned, execution becomes far more predictable.
